Résumé

[en] The pharmacy of the “Centre Hospitalier Régional de Verviers”, a reference hospital in the region, does not have an optimized stock management. Indeed, the hospital has a computer program whose options are not fully used by pharmacists and their stock management is not automated. The objective is to optimize this stock management by reducing the number of orders and automating the ordering process.
Thanks to the DMAIC methodology, different steps were carried out. First, the problem and the objectives were redefined in the "Define" step. Then, in the "Measure" step, an ABC analysis was performed on a list of medicines in order to subdivide them into 3 groups. They were further divided into subgroups and eventually exemplary medicines were selected. The next step in the project was the "Analyze" step, which is very important for the future. This step consisted of analyzing the current inventory management system of the hospital, studying the theoretical inventory management policies, considering the suppliers, analyzing the forecasting methods as well as all the costs related to inventory management and finally, calculating some key performance indicators. In the "Improve" step, different inventory management policies were compared and the optimal policy, (T, s, S), was chosen. The different parameters of this policy were calculated. In the "Control" step, this optimal policy was compared with the reality of the hospital in terms of key performance indicators and costs, in order to verify that the policy could be implemented.
A reflection step was added because the limits of the computer program and the storage volume available in the pharmacy were real constraints to be integrated after the theoretical analysis. Two automated systems of the computer program were chosen and parameters were advised in order to move towards the optimal policy. The recommendations are thus feasible with the existing hardware.
