Résumé

[en] Achieving operational excellence is the challenge Belourthe has set itself by integrating GME software. Built around five continuous improvement models, this tool is a real lever for industrial performance. Optimizing its use while including the human function is the objective sought by the company. The GME software is based on a set of techniques and methods that have each demonstrated their individual effectiveness. It allows the company's performance to be significantly improved. It was implemented in the company about ten years ago but has not yet been really integrated by all employees. In order to obtain results in correlation with the objectives, a structured project must be set up which will propose solutions in line with the company's philosophy.
The project is carried out in several phases in order to provide the best solutions to the problem at hand. First of all, a literature review of each continuous improvement model is carried out. This review allows to deepen the theoretical knowledge of the models and to guide the progress process. Then, the DMAIC problem-solving method is used to analyze the data and lead to several possible solutions. A data collection was carried out beforehand with the workers in order to have a first overview of the situation. Thanks to the data collected, the analyses and statistics carried out, we can detect the flaws in the management system. Subsequently, the application of the EFQM model allows us to identify three criteria at the origin of the operational causes observed during our analyses. The development of solutions is based on these principles in order to take the company on the path to operational excellence. These three principles highlight the human aspect through management support and employee involvement. They also stress the importance of integrating the software in each of the solutions so that it is fully integrated into the daily work of employees. The role of the managers will be to implement these solutions within the teams. The solutions will not be successful without the support of management. Furthermore, the success of the approach will not be possible without the involvement of employees. Consequently, the solutions envisaged give great importance to the human factor, considered as one of the main aspects in a continuous improvement approach. Finally, the current conditions lead to the realization of an action plan that will guide the company in the implementation of the improvement project.
