Abstract
[en] This project thesis has been conducted in the factory “Les Nutons” of the leader on the European market of fresh meals and lasagna : Ter Beke. The objective is to optimize the performance of the production line number 6. This report contains 3 parts. The first one is introductive. The company and my mission are presented. The second part includes all the analyses realized during this project thesis. The third section is dedicated to the recommendations and the conclusion.
The first analysis presented refers to a review of the current production process of the production line number 6 of the factory. The process is divided into different workstations which are described. The remuneration system and the work system are also detailed. The Overall Equipment Effectiveness is examined and then, a new work system is proposed. However, after taking into consideration the human aspects, the company has decided to not implement currently this proposition.
The second analysis details the sales of the different products manufactured on the production line. Different KPI such as the service level and the non-compliant rate allow us to draw interesting conclusions. This analysis brings to the fore the necessity to improve the quality of the sales forecasts and also highlights the impact of an increase of the use-by-date.
The third analysis sets up a new production planning. This model allows the company to harmonize the production weeks and in decreasing the total number of runs produced each week, to decrease losses caused by the periods of changes.
The last part of this project thesis includes all the recommendations drew thanks to the analysis and observations realized during 6 months. On the one hand, short-term recommendations could be implemented during the next few months. On the other hand, long-term recommendations are referred to more complex and more time requiring decisions.
